So Yachiru is the true identity of Kenpachi's zanpakuto... this makes no sense! she has a backstory and her own zanpakuto !
I mean shit... i knew the guy was OP ...but are you telling me that he's so OP that his zanpakuto gets a backstory AND it's own zanpakuto !?

Zaraki had been suppressing his power for years after fighting Unohana - might be a reason why he looks so old now when Unohana haven't changed at all. Maybe at some point after a fight in district 79 with some thugs something changed in Zaraki. He was dissatisfied with current state of things and this let splinter of his soul leak out and create Yachiru.
Yachiru doesn't have her own zanpakuto. She is a Zanpakuto spirit, she can use any and all abilities at will. Isane said that Yachiru sword did not change shape at all after being released. It was not a release.
When Zaraki finished his training with Unohana, came up to Seretei and released Shikai Yachiru finally was able to go back into Zaraki inner world.
When all shinigami train to subdue their spirits to attain bankai, Zaraki befriended it. Zaraki might be one of the first to do that the peaceful way even when he is a battle crazy type. Yachiru was just watching him enjoy his life. Ichigo had a spirit in his soul that deeply cared for him but had to come to terms with path his master choose.
This might not be the full power of Zaraki, his sword is broken or its just that this form in broken. Zaraki might need to get a new one reforged by Oetsu since asauchi he uses was stolen.
Remember when Unohana met Zaraki? She did not feel his reiatsu, she did not notice him sitting on pile of corpses.
As for tearing the arm thing. Could be an invisible blade or just spike in reiatsu that did it.
